The context is becoming increasingly difficult to ignore. Weather- and climate-related extremes caused an estimated €822 billion in economic losses in the EU between 1980 and 2024, with more than a quarter of these losses occurring in the last four years of the period.1 As a result, companies across the world and across industries are stepping up, acknowledging these risks and setting corresponding ambitions. At Gunnebo, our SBTi-validated targets have provided an important direction for our climate work since 2024. The challenge now lies in translating this ambition into decisions that both create value and reduce exposure. ## What makes a transition project investable? Creating a credible transition plan goes beyond identifying emissions-reduction initiatives. To become actionable, it needs to connect the identified source of emissions to the proposed intervention, required capital, expected outcome, risks, financial implications and timeframe. This is where the distinction between **sustainability ambition and business materiality** becomes important. A climate transition project may be environmentally desirable, but its business case becomes considerably stronger when it is also connected to material financial or strategic considerations. For instance, the case to procure lower-emission steel becomes stronger when externalities like the cost of carbon in some jurisdictions or the competitive advantage of offering products that satisfy the climate ambitions of end customers come into play. This is particularly relevant for mid-market industrial companies like ours. On the one hand, we can be large enough to engage with and, over time, influence supply chains and market. On the other, the scale of our operations allows us to retain the agility needed to test, implement and adapt solutions. This can open up unique and strategic opportunities for collaboration with innovators across our value chains- from new materials to new markets and revenue streams, testing and agile recalibration of pilot projects can set us up to scale practical solutions and accelerate progress. Naturally, this leads business leaders to ask- what would these projects cost, what is their business case? We then set out to quantify- capital expenditure, operating expenditure, technology premiums, procurement costs and financing requirements. These are the visible costs of action. But what often gets overlooked is the equally crucial question of: what does inaction cost? Hence, the shift to making climate ambition to a business ambition goes from asking: *What will decarbonisation cost? to also asking: What is the cost of not decarbonising?* The difference is important. The cost of inaction can be much harder to see and quantify- future carbon costs, regulatory exposure, supply-chain disruption, higher insurance costs, stranded assets, loss of competitiveness, technology lock-in and potentially higher financing costs. *Ignoring climate impact and risk might look profitable until externalities are priced in.* This is where tools such as **internal carbon pricing, climate risk analysis and transition planning** **frameworks** can become decision-support mechanisms rather than reporting exercises. They can help us make the financial implications of different choices more visible and compare the cost of intervention with the potential cost of inaction. More and more we are seeing financial market players like asset managers and investors use benchmarks such as the Net Zero Company Benchmark2 to assess the credibility of company’s transition plans. Climate risk is reshaping credit fundamentals, insurance markets, and capital allocation. Hence businesses that connect climate analytics with decision-ready insight will be best positioned to be resilient to transition risks and tap into transition opportunities. A climate risk analysis becomes strategically meaningful when it changes a decision — not simply when it appears in a risk register. It can, for example, help inform where we prioritise resilience investments, mitigation measures or strategic changes based on where allocating resources can create the greatest value or reduce the greatest exposure. ## **From understanding to action** It is evident that the next phase of corporate climate action is not simply about setting more ambitious targets. It is about making climate considerations **decision-useful**. At Gunnebo, we have built the knowledge and experience in identifying and assessing our climate impacts. The opportunity now is to increasingly translate that knowledge into our decision-making: valuing impact and thereby valuing transition, understanding where climate creates risk and where transition creates opportunity, where action is most material, and ultimately where capital and resources can have the greatest impact. That is where climate ambition starts to become a business case.
